Overview
A pre-license EU fintech building regulated crypto payment rails — IBAN banking, crypto↔fiat conversion, Telegram-native copy-trading, card programs, and a stablecoin-backed points economy — pursuing dual EMI + CASP licensing under MiCA and PSD2.
I built the financial architecture, named and branded the company, wrote the GTM strategy, automated the BD pipeline, handled regulatory intelligence, and designed a learn-to-earn Academy product from scratch. Ongoing engagement — still building.

Financial Architecture & Fee Strategy
Fee Architecture. Built the complete fee model for 7 products across 3 pricing tiers. Programmatic workbook generator that cross-references provider costs against end-user pricing to calculate real margins per fee line. Aligned to the regulator's financial model with discrepancy tracking.
Unit Economics. CAC, LTV, and payback modeling with sensitivity analysis across multiple scenarios. Identified loss-making fee lines and recommended structural changes before launch.
Pricing Strategy. Analyzed 6 provider tariff sheets, benchmarked against major competitors, and delivered a synthesis document with open questions and recommendations for the C-suite.

Brand Creation & GTM
Brand. Named the company and built the entire brand system from scratch — identity, colorways, typography, logo lockups, voice and tone. Produced the branding deck and two rebrand iterations as the product evolved.
GTM Strategy. Comprehensive go-to-market covering product positioning, customer segments, acquisition channels, engagement loops, and retention mechanics. Delivered as a full strategy deck plus a condensed executive summary for distribution.
Launch Planning. D1–D90 post-license launch plan with base-case activation targets, paid acquisition budget allocation, PR sequencing, and vertical-specific pitch materials for B2B partnerships.

BD Automation & Regulatory Intelligence
Registry Scraping. Built a Python pipeline that scrapes EU VASP/CASP registries across 27 member states, parses PDFs, enriches entity data with AI, and ranks prospects by relevance. Over 2,400 entities processed.
Automated Outreach. The scraped data feeds into an LLM-powered email generation system that produces personalized outreach sequences. Multi-touch email and LinkedIn cadences with three distinct B2B partnership packages.
Regulatory Intelligence. EMI research, licensing authority documentation, legal review support, corporate structure documents for regulators, and points economy classification to ensure the rewards system sits outside MiCA token triggers.

Academy & Product Development
Learn-to-Earn Academy. Designed and built a working prototype — a learn-to-earn education platform with login, courses, lessons, points, and CMS publishing. Adopted into the product roadmap.
Gate System. Products are gated behind educational tracks — users can't access higher-risk features without completing the relevant learning path. Deployed across 4 surfaces: web, in-app, Telegram, and support center.
Curriculum. 6 learning tracks covering the full product suite, plus a pre-launch wave of product-agnostic tracks buildable before the app goes live.
